Ask experts whether AI agents should run business processes and they'll say no. And yet, for the best-performing organisations right now, it’s a resounding yes. Both scenarios are true.

There is a right way of deploying AI agents. There is a wrong way too. Just like how you take your coffee...there is a right (with milk, of course) and a wrong way.

I have been scouring the internet to find the right answer to should AI agents run business processes and I have to say, that decision has already been made. The year was 2024 when Gartner saw a 1,445% surge in enterprise inquiries about multi-agent systems between Q1 2024 and Q2 2025. Did it work out though?

Ummm no!

McKinsey found that 64% of AI implementations failed to achieve expected efficiency gains. And I am not surprised.

If you don’t have a process workflow built around AI agents, they are just going to do what they do best—continue without thinking about the consequences.

The real question is not should AI agents run your business process. It is whether you are building this deliberately or getting dragged into it reactively. That gap matters more than most leadership teams expect.

I spoke to our customer success team and they had so much to say. Where AI agents actually fit in a business process (and where they don't)

You wouldn't wear running shoes to a board meeting right? The shoe isn't the problem, the context is. AI agents work the same way. Brilliant in the right step, completely out of place in the wrong one.

Every complex process you own contains two fundamentally different types of work. There are the moments that require your team's judgment like approvals, exceptions, risk calls, anything where accountability has to sit with a person.

And then there is everything surrounding those moments such as gathering inputs, validating documents, routing tasks, sending reminders, chasing responses, updating records.These tasks do not require judgment. They are just repetitive tasks that need to be done to move the process forward. And this is exactly what agents are good at.

Every week, groceries are ordered automatically, the cleaner books their own slot and bills are tracked and flagged if something's off.

You never touch any of it until you need to. Because when it's time to decide what's actually on the menu this week, or whether to switch cleaners, or dispute a charge that doesn't look right, that's your decision to make. No system can make that call for you.

That's how your operations should run (and probably your household in the near future).

An agent monitoring a contract renewal queue will flag every expiring agreement on time, every time. A person doing the same job manually might miss one on a busy Thursday and spend the following month managing the fallout. That is not a people problem but a process design problem.

And it is one agents solve well when they are placed in the right part of the process. Hannah Maria Sajeev, our customer success lead, advised that businesses must map out their processes and understand where AI agents can create leverage before implementation. And that’s the part where most organisations get into trouble.

Capgemini's 2025 research  found executive trust in fully autonomous agents fell from 43% to 27% in a single year. That is not the market losing faith in the technology but the market learning, the hard way, what happens when you deploy agents without a clear boundary between what AI owns and what humans own. The organisations that pulled back were not wrong to be cautious. They were right to be cautious, just a deployment too late.

The lesson from all of this is not that agents are overhyped. It is that most organisations deployed them into the wrong layer of the process.

Take invoice exceptions. An invoice comes in that doesn't match the PO. Finance chases procurement. Procurement checks with the warehouse. The supplier follows up on payment. Everyone is waiting on someone else for two, sometimes three weeks because the coordination is broken.

Drop an agent into the right layer of that process and the picture changes entirely. The agent pulls the PO, flags the discrepancy, contacts the relevant parties, collects the information, and routes everything to the right person with context. Your team shows up when there's an actual decision to make…approve the exception, escalate to the supplier, or flag it for review.

The question is not whether agents can work within your operations. Of course they can. The question is: in this specific process, where does judgment live? If that is not clear before you deploy, the agent will not make it clearer after.

Why most AI deployments fail before they start

There is a gap in most organisations right now that nobody is talking about honestly. On one hand, demand for agentic AI is accelerating faster than ever. On the other side, 89% of companies are still running on industrial-age operating models, processes built for a different era, coordinated through email threads, spreadsheets, and institutional memory that lives in the heads of the three people who have been there longest.

That gap becomes even more obvious when you look at what agentic AI actually requires. Agents do not create value simply because they are intelligent or autonomous. They create value when their work is sequenced, coordinated, governed, and connected to the right systems, people, and decisions.

Think of it like air traffic control. Individual aircraft are powerful, but no airport runs safely or efficiently just because the planes are advanced. The value comes from orchestration. Someone has to know which plane is landing where, what is taking off at the moment, which plane is delayed, which one needs to be rerouted, and making sure no two paths collide.

The same is true for AI deployment.

When PwC looked under the hood of many 2025 AI deployments, most could not produce a working demo that showed real value. The agents existed but the outcomes did not. It’s like buying a ticket to a film that never finished production. The poster looked great, the trailer was exciting but when you sat down, the screen was blank.

And Gartner's prediction that over 40% of agentic AI projects will be cancelled by the end of 2027 is not a technology forecast. It is an organisational readiness forecast. The technology is not the variable but the organisation is.

So what does unreadiness actually look like from the inside?

It looks like a procurement process where five people across three departments all think someone else is responsible for the final approval step. It looks like a customer onboarding flow that lives partly in your CRM, partly in a shared drive, and partly in a Slack channel that the original team lead started two years ago. It looks like an exception handling process that works fine when volume is low and falls apart completely when it is not.

The agent does not see the dysfunction. It just sees a workflow. And it will not fix the fact that nobody knows what the process is supposed to look like. AI agents layered on top of broken processes don't fix them. They accelerate the chaos.

The organisations that are getting this right are not necessarily the ones moving the fastest. They are the ones that did the unglamorous work first which is mapping their processes end to end, identifying where accountability breaks down, and fixing the structure before they automated it. It is the only approach that actually compounds. Every other path gets you to a cancelled project and a board conversation you did not want to have.

4 things your organization needs before a successful AI agent deployment

Readiness is not a binary. You do not wake up one day and cross a threshold into "ready." It is a set of conditions, some structural, some cultural, some technical and the organisations that deploy AI agents successfully are not necessarily the most sophisticated ones. They are the ones that were honest about which conditions they had in place before they started.

There are three things worth sitting with before any deployment conversation goes further.

1. Map the process end to end before touching any technology

Every step, every handoff, every person, every system. If you cannot describe it clearly, even on a whiteboard, you do not have the foundation an agent needs. Vague processes produce vague automation. Specific processes produce compounding returns.

2. Assign a named owner to every decision point

Team-level ownership is not enough. When a vendor contract exception lands in the approval queue, who specifically decides? What happens if they are unavailable? If the answer is unclear, the process will stall and the agent will just stall it faster.

3. Design the human-AI boundary explicitly

The agents earning the most trust in 2026 are not the most autonomous ones. They are the ones where humans remain explicitly accountable at every critical step. Decide upfront what the agent prepares and what a human approves. That sequence has to be built into the workflow before deployment, not after.

4. Build the orchestration layer, not just the agents

Individual agents working in isolation create new coordination gaps. What connects them, routing work, maintaining context across handoffs, tracking accountability in real time is where the return actually lives. Deloitte found mature AI organisations invest 2.1x more in this layer than in individual tools.

If you have these in place—a clearly mapped process, explicit human accountability at every decision point, an AI-human boundary and an orchestration layer that connects the pieces, you are ready to deploy in a way that compounds. If one of them is missing, you know exactly what to build first.

What deliberate AI agent deployment looks like in practice: a 90-day framework

Most organisations that get AI agents right do not have a grand AI strategy. They had one process they decided to get serious about. They mapped it properly, deployed deliberately, measured what changed, and used that as the template for everything that followed. Ninety days is enough time to do exactly that and to know whether you have built something that compounds or something that stalls.

Days 1 to 30: pick the process and map it

Start with the process that costs you the most in coordination overhead right now. The one where your best people are spending time on preparation, chasing, and follow-up instead of judgment. That is where agents deliver the fastest, most measurable return.

Once you have picked it, map it end to end before a single technology conversation happens. Every step, every handoff, every decision point, every system it touches. Do this with the people who actually run the process, not just the people who own it on paper. You will find gaps you did not know existed. Those gaps are what you are designing around.

A useful prompt: ask them to walk you through the process as if you are a brand new client arriving on day one. Most people discover there is a process, they just never wrote it down.

By the end of day 30, you should be able to answer three questions clearly: where does this process stall most often, who owns each decision point, and what does the agent need to handle so those decision owners are only touching the work that genuinely needs them.

Days 31 to 60: build the structure, then deploy into it

This is where most organisations get the sequence wrong. They deploy first and structure later. The right order is the opposite. Build the workflow structure first, the sequence of steps, the branching logic, the roles, the escalation paths and then assign agents to the steps where execution can be automated.

Define the human accountability structure explicitly during this phase. Which steps require a human decision before the process moves forward? Which steps can an agent complete and route automatically? Which exceptions should always escalate, and to whom? These are not configuration questions but important governance questions, and they need answers from the Ops leader, not the implementation team.

The agents you deploy in this phase should be doing exactly three things: preparing work so humans arrive at decision points with full context already assembled, validating submissions so only genuine exceptions reach your team, and monitoring the process so nothing stalls without someone knowing about it. If an agent is being asked to do anything beyond that in the first 60 days, slow down.

Days 61 to 90: measure what actually changed, then expand

At day 60 you have a live process. Now you measure it against the baseline you established in month one. Cycle time from start to completion, volume of manual follow-ups your team is still sending, number of exceptions that reached a human versus those the agent resolved and SLA performance against the prior period. These are not vanity metrics. They are the signal that tells you whether the deployment is compounding or just running.

If the numbers are moving in the right direction and in a well-designed deployment they typically are, with McKinsey consistently finding 30 to 50% cycle time reductions in processes with proper orchestration in place, you now have a replicable template.

The process design decisions you made, the agent configurations you built, the governance structure you defined: all of it transfers to the next process. That is how the investment compounds by building institutional capability one process at a time until the muscle is there to move faster.

The organisations that will capture the most value from agentic AI in the next three years are not the ones that launched the most agents in 2026. They are the ones that built the most coherent system around their agents where every human, every agent, and every system participates in a single governed flow, and every new process added makes the whole system stronger.

Start with one process and build from there

Okay now that I am finally done with my coffee, here’s what I think, the hype around AI agents is real and so is the opportunity. But the gap between a deployment that compounds and one that collapses is not the quality of the model, it is the quality of the process underneath it.

Ops leaders who get this right in the next 12 months will not just run leaner operations. They will have built an organisational capability that is genuinely difficult for anyone watching from the sidelines to replicate in a hurry.

The place to start is not a technology evaluation but a process conversation. Pick the one that costs you the most, map it honestly, and build the foundation before you automate anything. The rest follows from there.
